It looks like a distribution company that wanted to deploy AI for demand forecasting. They knew their inventory data had inconsistencies — nothing catastrophic, but real. Instead of auditing everything, they asked one question: what data does this specific model need, and is it reliable enough?
Four weeks of targeted assessment. Six weeks of focused cleanup on the specific tables feeding the model. Eight weeks of pilot development. Three weeks to production.

That’s what starting where you are looks like. Not where the frameworks say you should be. Where you actually are — and what your first use case actually needs.
The Real Reason This Feels So Hard
Before we talk about how to start, it’s worth naming something the AI governance industry never says out loud.
The governance conversation happening online was not written for mid-market CEOs. Search for AI governance guidance and you’ll find frameworks referencing EU AI Acts, → ISO 42001 compliance matrices, NIST AI RMF implementation tiers, and dedicated governance offices with their own headcount. Every sentence assumes resources, structures, and staff that most mid-market organizations simply don’t have.
If you’ve read that content and felt lost — that’s not a failure of comprehension. That’s a failure of the content to address your reality.
And underneath the complexity, there’s something else: a quieter fear that governance implies someone coming in to look carefully at your data, your processes, and your systems. A manufacturing company wanted predictive maintenance AI. Before building anything, they spent four weeks assessing exactly what data the model needed: equipment sensor data (78% complete — not good enough), maintenance records (inconsistent formats across plants), equipment IDs (three different schemes across facilities). Six weeks of targeted cleanup, scoped only to those inputs. Eight weeks to build and pilot. Three weeks to production.
Their competitor built the AI pilot first — six weeks — then discovered the same data issues during deployment. Still fixing data problems nine months later. AI not yet in production.
Same AI capability. Different sequence. Completely different outcome.

While mid-market CEOs are navigating frameworks that weren’t built for them, something is happening in the market. → RSM’s 2025 Middle Market AI Survey found that 91% of mid-market firms are already using generative AI. The organizations that figured out how to start — even imperfectly — are building capabilities and competitive advantages that compound over time.
The cost of waiting isn’t visible today. It shows up in 18 months when a competitor has deployed three AI initiatives and the organizational learning that comes with them, while you’re still trying to find the right governance framework to start with.
The right governance framework for a mid-market organization starting from zero isn’t the one that covers everything. It’s the one that covers what your first use case needs — and lets you start this quarter rather than next year.
Three Starting Points That Cost Almost Nothing
For organizations starting from zero, three actions create the foundation for every AI deployment that follows:
- Name one owner per AI initiative. Not a committee — one person with authority to make deployment decisions and accountability for the outcome. This single structural choice eliminates the most common cause of stalled AI projects: diffuse ownership where everyone has input and nobody has authority. It costs nothing to implement and changes everything about how decisions get made.
- Define “ready” before you build. For your first AI use case, write down in plain language: what the AI needs to be able to do, what data it needs, and what “production-ready” means. Ten specific criteria on one page. When everyone agrees on the definition before development starts, deployment stops being a negotiation and starts being a checkpoint.
- Assess the data for this use case — not all your data. A targeted → data readiness check on the specific inputs your model requires takes two to four weeks and tells you exactly what needs fixing — not everything that’s imperfect in your data landscape, just what stands between you and a successful first deployment.
These three steps cost time, not money. They can be done internally, without a consultant, before you commit to anything. And they create the foundation that makes every subsequent AI deployment faster and more confident than the one before it.
